Three Stores, One Set of Numbers
A growing boutique retailer with three locations stopped guessing which store was carrying the others.
The challenge
Palm & Pine had opened two additional stores in eighteen months. Daily sales from Lightspeed POS were recorded in total, so location performance was a guess. Inventory was tracked in the POS but never reconciled to the books, and a slow summer left the owners scrambling for a line of credit.
What we did
We set up class tracking by location and reconciled POS sales, processor deposits, and cash drawers daily. Inventory and COGS moved onto a monthly cycle with shrink analysis by store. A 13-week cash flow forecast now incorporates seasonal patterns and inventory purchasing.
The outcome
The reports showed the newest store was profitable while the original flagship had slipped, prompting a merchandising change that recovered margin within two quarters. The owners now plan seasonal inventory buys against a forecast instead of a bank balance.
